Closes https://github.com/zed-industries/zed/issues/53262
- Remove the ability to pick a branch from the agent panel; delegate
this to the title bar picker
- Make the worktree creation earger, just as you selected whether you
want to create it from main or current branch
- Remove flicker when creating a new worktree and switching to a
previously existing one
- Improve some UI stuff: how we display that a worktree is
creating/loading, the branch and worktree icons, etc.
- Fixed a bug where worktrees in a detached HEAD state wouldn't show up
in the worktree pickers
A big part of the diff of this PR is the removal of everything involved
with the `StartThreadIn` enum/the set up involved in only creating the
worktree by the time of the first prompt send.
Release Notes:
- Agent: Improved and simplified the UX of creating threads in Git
worktrees.
- Git: Fixed a bug where worktrees in a detached HEAD state wouldn't
show up in the worktree picker.

> **Foundation PRs:** #53732, #53733, #53734 — These three draft PRs
contain the base refactors (retained workspaces, agent panel overlay
split, ThreadId introduction) that this PR builds on.
## Goal
Remove `DraftId` and merge `draft_threads` + `background_threads` into a
single `retained_threads: HashMap<ThreadId, Entity<ConversationView>>`
in `AgentPanel`. A draft is just a thread that hasn't sent its first
message — no separate identity or storage needed.
## Changes
### agent_panel.rs
- Remove `DraftId` / `DraftIdCounter` / the `Global` impl
- Merge the two maps into `retained_threads`
- Add `thread_id: ThreadId` field to `BaseView::AgentThread`
- Rename methods: `create_draft` → `create_thread`, `activate_draft` →
`activate_retained_thread`, `remove_draft` → `remove_thread`, etc.
- Replace `clear_active_thread` with `show_or_create_empty_draft`
- Update `update_thread_work_dirs` to sync `ThreadMetadataStore` paths
when worktrees change
- Keep `load_agent_thread(...)` cleanup so activating a real thread
removes empty retained drafts
### sidebar.rs
- Remove `active_entry` derivation from `rebuild_contents` (was racing
with deferred effects)
- Add `sync_active_entry_from_panel` called from event handlers instead
- Simplify `ActiveEntry` — remove `ThreadActivation` struct, make
`session_id` optional
- Move `seen_thread_ids` to global scope (was per-group, causing
duplicate thread entries)
- Remove dead code: `clear_draft`, `render_draft_thread`
- Generalize `pending_remote_thread_activation` into
`pending_thread_activation` so all persisted-thread activations suppress
fallback draft reconciliation
- Set the activation guard before local persisted-thread activation
switches workspaces
- Make `reconcile_groups(...)` bail while a persisted-thread activation
is in flight
- On `ActiveViewChanged`, clear empty group drafts as soon as a pending
persisted-thread activation resolves
### thread_metadata_store.rs
- Make `ThreadMetadata.title` an `Option<SharedString>` with
`display_title()` fallback
- Add `update_worktree_paths` for batched path updates when project
worktrees change
### Other crates
- Update all `ThreadMetadata` construction sites and title display sites
across `agent_ui` and `sidebar`
## Fallback draft invariant
This PR now tightens the retained-thread invariant around fallback
drafts vs real thread activation/restoration:
- Fallback drafts are always empty
- User-created drafts worth preserving are non-empty
- While a persisted thread is being activated/restored/loaded, sidebar
reconciliation must not create an empty fallback draft for that target
group/workspace
- Once the real thread becomes active, empty fallback drafts in that
target group are removed
This is enforced by the sidebar-side activation guard plus existing
`AgentPanel` empty-draft cleanup after real-thread load.
## Tests
Added and/or kept focused sidebar regression coverage for:

-
`test_unarchive_after_removing_parent_project_group_restores_real_thread`
- `test_pending_thread_activation_suppresses_reconcile_draft_creation`
Focused test runs:
- `cargo test -p sidebar activate_archived_thread -- --nocapture`
- `cargo test -p sidebar unarchive -- --nocapture`
- `cargo test -p sidebar archive_last_thread_on_linked_worktree --
--nocapture`
- `cargo test -p sidebar

-- --nocapture`
- `cargo test -p sidebar

## Test fix
Fixed flaky `test_backfill_sets_kvp_flag` — added per-App `AppDatabase`
isolation in `setup_backfill_test` so backfill tests no longer share a
static in-memory DB.

- Introduce `project_panel::Redo` action
- Update all platform keymaps in order to map
`redo`/`ctrl-shift-z`/`cmd-shift-z` to the `project_panel::Redo` action
### Restore Entry Support
- Update both `Project::delete_entry` and `Worktree::delete_entry` to
return the resulting `fs::TrashedEntry`
- Introduce both `Project::restore_entry` and `Worktree::restore_entry`
to allow restoring an entry in a worktree, given the `fs::TrashedEntry`
- Worth pointing out that support for restoring is not yet implemented
for remote worktrees, as that will be dealt with in a separate pull
request
### Undo Manager
- Split `ProjectPanelOperation` into two different enums, `Change` and
`Operation`
- While thinking through this, we noticed that simply recording the
operation that user was performing was not enough, specifically in the
case where undoing would restore the file, as in that specific case, we
needed the `trash::TrashedEntry` in order to be able to restore, so we
actually needed the result of executing the operation.
- Having that in mind, we decided to separate the operation (intent)
from the change (result), and record the change instead. With the change
being recorded, we can easily building the operation that needs to be
executed in order to invert that change.
- For example, if an user creates a new file, we record the
`ProjectPath` where the file was created, so that undoing can be a
matter of trashing that file. When undoing, we keep track of the
`trash::TrashedEntry` resulting from trashing the originally created
file, such that, redoing is a matter of restoring the
`trash::TrashedEntry`.
- Refer to the documentation in the `project_panel::undo` module for a
better breakdown on how this is implemented/handled.
- Introduce a task queue for dealing with recording changes, as well as
undo and redo requests in a sequential manner
- This meant moving some of the details in `UndoManager` to a
`project_panel::undo::Inner` implementation, and `UndoManager` now
serves as a simple wrapper/client around the inner implementation,
simply communicating with it to record changes and handle undo/redo
requests
- Callers that depend on the `UndoManager` now simply record which
changes they wish to track, which are then sent to the undo manager's
inner implementation
- Same for the undo and redo requests, those are simply sent to the undo
manager's inner implementation, which then deals with picking the
correct change from the history and executing its inverse operation
- Introduce support for tracking restore changes and operations
- `project_panel::undo::Change::Restored` – Keeps track that the
file/directory associated with the `ProjectPath` was a result of
restoring a trashed entry, for which we now that reverting is simply a
matter of trashing the path again
- `project_panel::undo::Operation::Restore` – Keeps track of both the
worktree id and the `TrashedEntry`, from which we can build the original
`ProjectPath` where the trashed entry needs to be restored
- Move project panel's undo tests to a separate module
`project_panel::tests::undo` to avoid growing the
`project::project_panel_tests` module into a monolithic test module
- Some of the functions in `project::project_panel_tests` were made
`pub(crate)` in order for us to be able to call those from
`project_panel::tests::undo`
### FS Changes
- Refactored the `Fs::trash_file` and `Fs::trash_dir` methods into a
single `Fs::trash` method
- This can now be done because `RealFs::trash_dir` and
`RealFs::trash_file` were simply calling `trash::delete_with_info`, so
we can simplify the trait
- Tests have also been simplified to reflect this new change, so we no
longer need a separate test for trashing a file and trashing a directory
- Update `Fs::trash` and `Fs::restore` to be async
- On the `RealFs` implementation we're now spawning a thread to perform
the trash/restore operation

Update both `Fs::trash_dir` and `Fs::trash_file` to now return the
location of the trashed directory or file, as well as adding the
`trash-rs` create dependency and updating the `RealFs` implementation
for these methods to simply leverage `trash::delete_with_info`.
* Add `fs::Fs::TrashedEntry` struct, which allows us to track the
original file path and the new path in the OS' trash
* Update the `fs::Fs::trash_dir` and `fs::Fs::trash_file` signatures to
now return `Result<TrashedEntry>` instead of `Result<()>`
* The `options` argument was removed because it was never used by
implementations other than the default one, and with this change to
the signature type, we no longer have a default implementation, so the
`options` argument would no longer make sense
* Update `fs::RealFs::trash_dir` and `fs::RealFs::trash_file`
implementations to simply delegate to `trash-rs` and convert the
result to a `TrashedEntry`
* Add `fs::FakeFs::trash` so we can simulate the OS' trash during tests
that touch the filesystem
* Add `fs::FakeFs::trash_file` implementation to leverage
`fs::FakeFs::trash`
* Add `fs::FakeFs::trash_dir` implementation to leverage
`fs::FakeFs::trash`
This PR greatly improves our handling of remote threads in the sidebar.
One primary issue was that many parts of the sidebar were only looking
at a thread's path list and not its remote connection information. The
fix here is to use `ProjectGroupKey` more consistently throughout the
sidebar which also includes remote connection information.
The second major change is to extend the MultiWorkspace with the ability
to initiate the creation of remote workspaces when needed. This involved
refactoring a lot of our remote workspace creation paths to share a
single code path for better consistency.

In `update_git_repositories`, a `.git` path outside the worktree root
can occur legitimately when `.git` is a gitfile (as in linked worktrees
and submodules) pointing to a directory in the parent repo. Previously
this triggered a `debug_panic!`, crashing debug builds.
Now we skip the path with a `debug_assert!` that it is indeed a file
(not a directory), so a genuine `.git` directory outside the worktree
root would still be caught in debug builds.
(No release notes because this is extremely hard to encounter until
https://github.com/zed-industries/zed/pull/53215 lands)

When a single-file worktree's root file no longer exists, the background
scanner would previously enter an infinite retry loop attempting to
canonicalize the path. This caused continuous error logging and resource
waste.
This fix detects when a single-file worktree root cannot be
canonicalized (after attempting the file handle fallback) and emits a
new Deleted event, allowing the worktree to be properly closed.
This is most commonly encountered with temporary files, logs, and
similar files that are opened in Zed and then deleted externally, but
persist in the workspace database across sessions.
Closes#34864

Release Notes:
- Fixed an issue where Zed would enter an infinite retry loop when the
backing file for a single-file worktree was deleted
For submodules, `common_dir_abs_path` equals `repository_dir_abs_path`
(since submodules don't have a `commondir` file). The previous code
passed this path to `original_repo_path_from_common_dir`
unconditionally, which returned the `.git/modules/<name>` path as the
`original_repo_abs_path` — causing `linked_worktree_path()` to return a
false positive for submodules.
Now we detect linked worktrees by checking whether `common_dir` differs
from `repository_dir` (only true for actual linked worktrees that have a
`commondir` file). For normal repos and submodules,
`original_repo_abs_path` is simply `work_directory_abs_path`.
Also fixes the misleading doc comment on `common_dir_abs_path` in
`LocalRepositoryEntry` and adds test assertions for
`original_repo_abs_path` and `linked_worktree_path()` on both worktrees
and submodules.
Closes AI-102
Release Notes:
- Fixed git submodules being incorrectly classified as linked worktrees,
which could cause issues with worktree-related operations.
### Context
This fixes a bug where the sidebar would show a newly created git
worktree thread as its own project while the recently created workspace
is loading its git state. The fix is adding project APIs to await the
initial worktree store scan and then each git repo initial snapshot;
then awaiting on them before adding the new workspace to the
multi-workspace.
### Architecture:
I added the `Worktree::Remote::wait_for_snapshot` API to
`Worktree::Local` to enable `WorktreeStore` to await for both remote and
local projects until there's an initial scan. The `WorktreeStore` uses
the watcher pattern so it can update the initial scan state whenever
visible worktrees are added or removed from the store.

Closes#50785
Opening a .wav file (PCM 16-bit) caused Zed to freeze because the binary
detection heuristic in `analyze_byte_contentmisidentified` it as
UTF-16LE text. The heuristic determines UTF-16 encoding solely by
checking whether null bytes are skewed toward even or odd positions. PCM
16-bit audio with small sample values produces bytes like `[sample,
0x00]`, creating an alternating null pattern at odd positions that is
indistinguishable from BOM-less UTF-16LE by position alone.
### Why not just add more binary headers?
The initial approach
(https://github.com/zed-industries/zed/commit/32d8bd700943ae7cb46231bc08d752d8b7987432)
was to add audio format signatures (RIFF, OGG, FLAC, MP3) to known
binary header. While this solved the reported `.wav` case, any binary
format containing small 16-bit values (audio, images, or arbitrary data)
would still be misclassified. Adding headers is an endless game that
cannot cover unknown or uncommon formats.
### Changes
* Adds `is_plausible_utf16_text` as a secondary validation: when the
null byte skew suggests UTF-16, decode the bytes and count code units
that fall in C0/C1 control character ranges (U+0000–U+001F,
U+007F–U+009F, excluding common whitespace) or form unpaired surrogates.
Real UTF-16 text has near-zero such characters. I've set the threshold
at 2% — note that this is an empirically derived value, not based on any
formal standard.

## Summary
This fix addresses the cross-platform root cause identified in issue
#38109 where open buffers go stale or empty when external tools write
files.
## The Problem
The buffer's `file_updated()` method was only comparing `mtime` to
determine if a buffer needed to be reloaded. This caused a race
condition when external tools write files using `std::fs::write()`,
which uses `O_TRUNC` and creates a brief window where the file is 0
bytes:
1. Scanner re-stats → sees 0 bytes, mtime T
2. `file_updated()` sees mtime changed → emits `ReloadNeeded`
3. Buffer reloads to empty, stamps `saved_mtime = T`
4. Tool finishes writing → file has content, but mtime is still T (or
same-second granularity)
5. Scanner re-stats → mtime T matches `saved_mtime` → **no reload
triggered**
6. Buffer permanently stuck empty
## The Fix
Release Notes:
- Add the file `size` to `DiskState::Present`, so that even when mtime
stays the same, size changes (0 → N bytes) will trigger a reload. This
is the same fix that was identified in the issue by @lex00.
## Changes
- `crates/language/src/buffer.rs`: Add `size: u64` to
`DiskState::Present`, add `size()` method
- `crates/worktree/src/worktree.rs`: Pass size when constructing File
and DiskState::Present
- `crates/project/src/buffer_store.rs`: Pass size when constructing File
- `crates/project/src/image_store.rs`: Pass size when constructing File
- `crates/copilot/src/copilot.rs`: Update test mock
## Test plan
- [ ] Open a file in Zed
- [ ] Write to that file from an external tool (e.g., `echo "content" >
file`)
- [ ] Verify the buffer updates correctly without needing to reload

I primarily contribute to Doom source ports and related utilities. When
working with Doom WADs, the primary archive format for the game, Zed
will sometimes incorrectly assume that such files are plain text, due to
the nature of said container format not being compressed, some common
text files included in them will trigger a false positive in Zed's text
detection mode.
Considering some of these files can go from a couple dozen to a few
hundred megabytes, this usually makes Zed hang on my lower end machine,
until I manually terminate it :/ and has happened when I accidentally
clicked on one via the file explorer, or when viewing Git diffs.
Release Notes:
- Fixed Doom WAD files being erroneously treated as text
Fixed git panel not update after commit or switch branch on Linux.
On macOS and Windows, the watcher implementation recursively watches
subdirectories.
On Linux, the watcher is non-recursive.
In Git worktree scenarios, only `<project>/.git` is watched, but the
actual worktree Git directory
`<project>/.git/worktrees/<worktree>` is not.
Therefore, Git operations such as commits or branch switches inside a
worktree do not emit watcher events on Linux, causing the Git panel to
stay out of sync.

## Motivation
This PR unifies the async execution infrastructure between GPUI and
other components that depend on the `scheduler` crate (such as our cloud
codebase). By having a scheduler that lives independently of GPUI, we
can enable deterministic testing across the entire stack - testing GPUI
applications alongside cloud services with a single, unified scheduler.
## Summary
This PR completes the integration of the `scheduler` crate into GPUI,
unifying async execution and enabling deterministic testing of GPUI
combined with other components that depend on the scheduler crate.
## Key Changes
### Scheduler Integration (Phases 1-5, previously completed)
- `TestDispatcher` now delegates to `TestScheduler` for timing, clock,
RNG, and task scheduling
- `PlatformScheduler` implements the `Scheduler` trait for production
use
- GPUI executors wrap scheduler executors, selecting `TestScheduler` or
`PlatformScheduler` based on environment
- Unified blocking logic via `Scheduler::block()`
### Dead Code Cleanup
- Deleted orphaned `crates/gpui/src/platform/platform_scheduler.rs`
(older incompatible version)
## Intentional Removals
### `spawn_labeled` and `deprioritize` removed
The `TaskLabel` system (`spawn_labeled`, `deprioritize`) was removed
during this integration. It was only used in a few places for test
ordering control.
cc @maxbrunsfeld @as-cii - The new priority-weighted scheduling in
`TestScheduler` provides similar functionality through
`Priority::High/Medium/Low`. If `deprioritize` is important for specific
test scenarios, we could add it back to the scheduler crate. Let me know
if this is blocking anything.
### `start_waiting` / `finish_waiting` debug methods removed
Replaced by `TracingWaker` in `TestScheduler` - run tests with
`PENDING_TRACES=1` to see backtraces of pending futures when parking is
forbidden.
### Realtime Priority removed
The realtime priority feature was unused in the codebase. I'd prefer to
reintroduce it when we have an actual use case, as the implementation
(bounded channel with capacity 1) could potentially block the main
thread. Having a real use case will help us validate the design.
## Testing
- All GPUI tests pass
- All scheduler tests pass
- Clippy clean

When working on https://github.com/zed-industries/zed/pull/45969 I've
noticed that whenever I try to open a binary file
```
Zed allocates all its size
only to show me this:
Given that our existing code checks first 1024 bytes to decide whether
to bail on a binary file or not, this seems very wasteful — hence,
adjusted the code to read the "header" and check that first, and only
continue reading the entire file after the checks are successful.
I suspect this should also help the project search, esp. the crashes and
memory usage during that when many binary files are present?
Release Notes:
- Improved Zed's memory usage when attempting to open binary files
This mimics VSCode's `files.readonlyExclude` setting, to allow setting
specific path matches as readonly locations like lockfiles and generated
sources etc.
Also renders a lock icon to the right side of the path names for
readonly files now.
This does a couple more things for completion sake:
- Tabs of readonly buffers now render a file lock icon
- Multibuffer buffer headers now render a file lock icon if the excerpts
buffer is readonly
- ReadWrite multibuffers now no longer allow edits to read only buffers
contained within
Release Notes:
- Added `read_only_files` setting to allow specifying glob patterns of
files that should not be editable by default
The PR consists of 2 commits:
*
[first](https://github.com/zed-industries/zed/pull/45669/changes/732d308c8d7e9af3649ac71ea65a9c029af820fc)
adds cosmetic fixes to remove backtraces from logs yet again and print
paths in quotes, as file descriptors may return empty paths.
It also stubs the cause if OOM in project panel: that one traversed all
worktrees in `for worktree_snapshot in visible_worktrees` and "accepted"
the one with empty paths + never called `entry_iter.advance();` in "no
file name found for the worktree" case, thus looping endlessly and
bloating the memory quite fast.
*
[second](https://github.com/zed-industries/zed/pull/45669/changes/7ebfe5da2fc6d32f3fa2d71c761f8b2ec26d945b)
adds something that resembles a fix: `fn current_path` on macOS used the
file handler to re-fetch the worktree root file path on worktree root
canonicalization failure.
What's odd, is that `libc::fcntl` returns `0` in the case when external
volume is not mounted, thus resulting in the `""` path string that is
propagated all the way up.
*
[third](https://github.com/zed-industries/zed/pull/45669/changes/1a7560cef3e9fac604124c19f46b1f9c7b91815f)
moves the fix down to the platform-related FS implementations
The "fix" now checks the only usage of this method inside `async fn
process_events` for an empty path and bails if that is the case.
I am not sure what is a better fix, but this stops any memory leaks and
given how bad the situation now, seems ok to merge for now with the
`TODO` comment for more clever people to fix properly later.
----------------
Now, when I disconnect the SMB share and reconnect it again, Zed stops
displaying any files in the project tree but the ones opened as editors.
As before, at first, when the share is unmounted, Zed fails to save any
changes because of the timeouts.
Later, when the share is re-connected, macOS Finder hangs still but Zed
starts to react on saves yet still only shows the files that are open as
editors.
The files can be edited and saved from now on.
Later, when Finder finally stops hanging and indicates that the share is
mounted fully, the rest of the file structure reappear in the project
panel, and all file saves are propagated, hence can be observed in the
share in Finder.
It feels that one good improvement to add on top is some "disconnected"
indicator that clearly shows that the file is not properly handles in
the OS.
This requires much more changes and thinking as nothing like that exists
in Zed yet, hence not done.
Release Notes:
- Fixed Zed OOM-ing when macOS file descriptors become invalid
The failure would happen if the current version of the file was open as
an editor. This happened because the git blob and current version of the
buffer would have the same `ProjectPath`.
The fix was adding a new `DiskState::Historic` variant to represent
buffers that are past versions of a file (usually a snapshot from
version control). Historic buffers don't return a `ProjectPath` because
the file isn't real, thus there isn't and shouldn't be a `ProjectPath`
to it. (At least with the current way we represent a project path)
I also change the display name to use the local OS's path style instead
of being hardcoded to Posix, and cleaned up some code too.
This commit fixes an issue where saving UTF-16 files resulted in UTF-8
bytes due to `encoding_rs` default behavior. It also introduces a
heuristic to detect BOM-less UTF-16 and binary files.
Changes:
- Manually implement UTF-16LE/BE encoding during file save to avoid
implicit UTF-8 conversion.
- Add `analyze_byte_content` to guess UTF-16LE/BE or Binary based on
null byte distribution.
- Prevent loading binary files as text by returning an error when binary
content is detected.
Special thanks to @CrazyboyQCD for pointing out the `encoding_rs`
behavior and providing the fix, and to @ConradIrwin for the suggestion
on the detection heuristic.
Closes#14654
Release Notes:
- (nightly only) Fixed an issue where saving files with UTF-16 encoding
incorrectly wrote them as UTF-8. Also improved detection for binary
files and BOM-less UTF-16.
## Summary
Addresses #16965
This PR adds support for **opening and saving** files with legacy
encodings (non-UTF-8).
Previously, Zed failed to open files encoded in Shift-JIS, EUC-JP, Big5,
etc., displaying a "Could not open file" error screen. This PR
implements automatic encoding detection upon opening and ensures the
original encoding is preserved when saving.
## Implementation Details
1. **Worktree (Loading)**:
* Updated `load_file` to use `chardetng` for automatic encoding
detection.
* Files are decoded to UTF-8 internal strings for editing, while
preserving the detected `Encoding` metadata.
2. **Language / Buffer**:
* Added an `encoding` field to the `Buffer` struct to store the detected
encoding.
3. **Worktree (Saving)**:
* Updated `write_file` to accept the stored encoding.
* **Performance Optimization**:
* **UTF-8 Path**: Uses the existing optimized `fs.save` (streaming
chunks directly from Rope), ensuring no performance regression for the
vast majority of files.
* **Legacy Encoding Path**: Implemented a fallback that converts the
Rope to a contiguous `String/Bytes` in memory, re-encodes it to the
target format (e.g., Shift-JIS), and writes it to disk.
* *Note*: This fallback involves memory allocation, but it is necessary
to support legacy encodings without refactoring the `fs` crate's
streaming interfaces.
## Changes
- `crates/worktree`:
- Add dependencies: `encoding_rs`, `chardetng`.
- Update `load_file` to detect encoding and decode content.
- Update `write_file` to handle re-encoding on save.
- `crates/language`: Add `encoding` field and accessors to `Buffer`.
- `crates/project`: Pass encoding information between Worktree and
Buffer.
- `crates/vim`: Update `:w` command to use the new `write_file`
signature.
## Verification
I validated this manually using a Rust script to generate test files
with various encodings.
**Results:**
* ✅ **Success (Opened & Saved correctly):**
* **Japanese:** `Shift-JIS` (CP932), `EUC-JP`, `ISO-2022-JP`
* **Chinese:** `Big5` (Traditional), `GBK/GB2312` (Simplified)
* **Western/Unicode:** `Windows-1252` (CP1252), `UTF-16LE`, `UTF-16BE`
* ⚠️ **limitations (Detection accuracy):**
* Some specific encodings like `KOI8-R` or generic `Latin1` (ISO-8859-1)
may partially display replacement characters (`?`) depending on the file
content length. This is a known limitation of the heuristic detection
library (`chardetng`) rather than the saving logic.
